Supply Chain & Logistics: Real-Time Decision Agents with Compliance Embedded

The Challenge
Major logistics operator (1,200+ vehicles, 50+ distribution centers, $8B annual revenue) faced structural inefficiencies: (1) Manual route planning took 18–24 hours; routes were suboptimal and reactive to delays. (2) Empty backhauls cost $400M annually; asset allocation decisions were tribal knowledge of regional managers. (3) When a vehicle broke down or road closure occurred, the entire network felt cascading delays—no real-time re-optimization. (4) Regulatory compliance (driver hours, emissions permits) was enforced manually post-facto, causing fines and operational friction.
Our Approach
We built Autonomous Decision Agents with embedded compliance. Instead of 'predict demand and optimize routes,' we deployed continuous decision cycles: Every 15 minutes, agents assess current network state (vehicle positions, pending shipments, weather, traffic, regulatory constraints), propose route adjustments, and flag exceptions for human dispatch managers. Key design: (1) Compliance rules are hardcoded into agent decision logic—not a separate audit step. (2) Agent recommendations include rationale: 'Rerouting vehicle TX-471 saves 3 hours, stays under driver-hours limit, and reduces emissions by 12 kg CO2.' (3) High-impact decisions (>$50k value or >2-hour delay) auto-escalate to dispatch manager for approval before execution. (4) Every decision is logged with outcome attribution: if a reroute saves $12k, the system learns which patterns drove that outcome.
The Outcome
Route optimization improved 18% (saving $144M annually in fuel, detention, and labor). Asset utilization increased from 62% to 81% (more loads per vehicle per day). Empty backhauls reduced 42%. Network responded to disruptions in minutes instead of hours—cascading delays dropped 60%. Regulatory compliance improved to 99.7% (from ~94% manual enforcement). Driver hours and emissions permits now checked automatically. Total transformation: 24 weeks end-to-end, including 3-week live pilot across one distribution cluster.
